Community Manager KPI Board Builder for Restaurants
The owner asked this:«We're Sazon de Origen, contemporary Colombian cooking in Medellin, two locations and 24 people. I pay an agency 2,800,000 COP a month for Instagram and WhatsApp, and all they report is that we went from 3,100 to 4,700 followers in eight months. We sell 214,000,000 COP a month across both locations and Saturday lunch still closes at 38 covers per location. I want a short board that tells me whether that money is working.»
① Sazon de Origen's board (6 indicators)
| Indicator | Written formula | Data source | Frequency | Baseline | Target | Direction | Owner |
|---|---|---|---|---|---|---|---|
| Bookings sourced from social | bookings whose first contact came through Instagram or WhatsApp ÷ total bookings | booking log, «how did you find us» column | Weekly | 9% (4 weeks measured) | 18% in 90 days | Higher is better | Manager |
| Saturday lunch covers | covers served 12:00 to 3:00 p.m. on Saturday, per location | point of sale, daypart report | Weekly | 38 covers per location | 55 per location in 60 days | Higher is better | Floor lead |
| Own-delivery orders using the CASA code | orders with the code ÷ total own-delivery orders | own-delivery dashboard + kitchen ticket | Weekly | 0, starts at zero | 60 orders per month | Higher is better | Social lead |
| Average check on the day the Bandeja de la casa is pushed | day's sales ÷ day's covers | point of sale | Weekly | 48,000 COP | 53,000 COP in 90 days | Higher is better | Owner |
| Minutes to first reply | minutes between the guest's message and the first human reply, over 10 random messages | Instagram and WhatsApp inboxes | Weekly | 5 hours 20 minutes | under 45 minutes during service | Lower is better | Social lead |
| Accounts reached | 28-day reach reported by the app | Instagram stats | Monthly | 11,400 accounts | ideal range: never under 9,000 | Ideal range — traffic indicator | Social lead |
Figures are illustrative. Sazon de Origen's baselines get measured for 4 weeks BEFORE any target is written; until then the «Target» column carries a dash.
② The vanity line, said plainly
Business (these rule): bookings sourced from social · Saturday lunch covers · own-delivery orders with the code · average check on the Bandeja de la casa day. All four trace back to a figure that already exists in the register or the booking log.
Traffic (they explain, they don't judge): accounts reached · minutes to first reply · saves. They help you understand WHY a business indicator moved; never to justify the month's 2,800,000 COP.
Off the board: followers. Going from 3,100 to 4,700 in eight months is a traffic figure with two problems: it can't tell the professional who lunches on Tuesday from the passer-by who scrolls, and it climbs on its own with time. If Sazon de Origen wants an audience figure, make it reach, which can at least be compared month against month.
Why the CASA code carries the most weight. At an average check of 48,000 COP, 60 orders a month moved from the delivery platform to own delivery are 2,880,000 COP of sales with no third-party commission: the code has to pay for the agency before anyone applauds it, and it is the route that touches the goal of lifting operating margin from 8% to 14% without moving menu prices.
One note on scope: this board answers for what social can move. The 34% food cost and the 28% labor cost get judged at another table.
