The owner asked this: "I get about 214 delivery orders a week across both locations and 156 come in through the platform, which charges me 28% commission. I want to move that to my own delivery without switching off the Tuesday-to-Friday lunch."
The app price is not the menu price. It goes up 18% and the 45 ml cup is charged inside it. The commission you read on your last settlement —28% on the selling price— comes in as a line of the dish, not as a month-end rounding. And packaging is charged to this channel, never to overheads: 2,100 COP the dining-room Bandeja does not pay.

Two discards, each with its number. Trucha al ajillo is out of the platform lane for two reasons: inside the box it keeps cooking and after 25 minutes it arrives dry, and its food cost lands at 32.4% even at the app price, above the 32% ceiling the house set for a dish on promotion. On the dining-room menu that same trout runs at 38.3%, four points over the house average of 34%: there the problem is not the offer, it is the menu price, and it gets fixed on the costing sheet. Sancocho de tres carnes does travel, but the rice pastes up and the broth concentrates past the 25-minute mark: it stays on your own delivery, inside the bike radius, and never goes on the app.
Of the Bandeja's 49,500 COP, 35,640 COP actually reach the restaurant. Against those, dish plus packaging weigh 46.0%. That is why the platform lane is worked with a combo and not with a discount. The margins in the table are contribution before payroll and rent. The same dish carries three prices and three margins, and not because you want to charge differently: because each channel charges differently to let it in.

The same Bandeja leaves 25,600 COP in your lane and 19,240 COP on the app, and in your lane the customer pays 7,500 COP less. Those 6,360 COP of difference are not a discount you hand out: they are the commission you stop paying. With 156 platform orders a week and a 41,200 COP average order there —not the dining room's 48,000 COP— the commission takes close to 1,800,000 COP a week, some 7.8 million a month: 3.6% of both locations' sales.
Your own delivery fee is 5,000 COP and the bike costs 4,500 —assumed until you check it against the real payroll— so it pays for itself and stays out of the figures above.
The judgement behind the matrix, declared and arguable: the platform stays as a shop window, which is where people who do not know you find you, and not as the channel where the margin lives. The concession: if the commission dropped to 15% tomorrow, the Bandeja would leave 25,675 COP on the app, above your own lane, and this matrix would read the other way round. Illustrative figures.
Platform lane. The name has to read without a waiter and without knowing what goes on a bandeja, because whoever is searching at 12:40 does not ask.

The combo leaves the order at 69,900 COP against the 41,200 COP the channel averages today, and adds 8,488 COP of margin over the Bandeja alone. No piece promises a delivery time: your kitchen does not run the traffic on the 70 at midday.
Direct lane. The insert travels taped inside the lid, where it is read as the box opens and not off the floor of the bike.

The benefit is paid with the saved commission: giving the delivery away costs 4,500 COP and the commission on that Bandeja was 13,860 COP. Even with delivery given away, the direct order leaves 21,100 COP against the app's 19,240 COP.

Which of your data it uses
This assistant works with 9 of the 23 fields in «My Restaurant», among them Cuisine or concept, City and country and Team size. It does not ask out of curiosity: these are what make the answer speak about YOUR scale instead of an industry average — the same calculation on a business of another size returns a number you cannot decide with. You fill them once and they apply across the library, so the second assistant you open already starts with them in place. Whatever you leave blank, the assistant asks for one thing at a time instead of inventing it, and says so before answering, so you know what it is working from.
