Diego F Parra, expert restaurant and hospitality consultant — MASTERESTAURANT

RESTAURANT & HOSPITALITY CONSULTING Who turns a restaurant that works in Thailand into a model that can be repeated?

A full restaurant is not a profitable restaurant. This consulting works in Thailand on the distance between the two: theoretical versus actual cost, waste, shrinkage, menu engineering and fixed-cost structure.

What changes in an operation in Thailand after the engagement

The MASTERESTAURANT methodology and its TOOLKIT have been applied across more than 8,400 restaurants in 43 countries. This is not business-school theory: it is what was left standing after working inside real operations, and it arrives with its own instruments —MTIE, Gastronomic Radar, Standard Recipe Generator, Tech Sheets and KPI Dashboard— instead of generic templates.

In Thailand it adapts to the market, the size and the stage of the business, because copying a recipe from another country is exactly what this consulting exists to prevent. The order of work stays the same from one market to the next: measure with the operation's own data first, then fix what returns margin fastest, and put the structural work in writing until the model is ready to be replicated.

How does restaurant consulting work in Thailand?

In Thailand, the first step is measuring the restaurant on its own numbers: what each dish really earns, where margin leaks and which decisions are being made without data. The diagnosis then orders the plan by impact, with what moves money first.

The work is done one-on-one with whoever runs the business, in two stages. Within weeks: Prime Cost, theoretical versus actual cost, waste and menu engineering, the part that hits the bottom line first. Then the part that makes the change stick: standard recipes with technical sheets, written processes, manuals and a team trained to run service without the owner in the kitchen. Support lasts until everything is implemented and being measured, not merely recommended. It runs virtually, on site or in a hybrid format, in English or Spanish. This page cites four verified figures as a reference for Thailand, from sources such as Bangkok Post and the James Beard Foundation.

What do the numbers say about running a restaurant in Thailand?

฿646 billion — projected value of the restaurant and beverage business; source: Bangkok Post. It is context, not a diagnosis: it does not say how much margin an operation keeps or where it leaks.

The decision comes from the restaurant's own numbers, not from market figures. Other reference points cited on this page: 49 % (operators still reporting some level of staffing insufficiency, 2026, the James Beard Foundation); 1.55 trillion USD (projected restaurant and foodservice sales in 2026, the National Restaurant Association); 70% (Prime-cost overspend in 70% of restaurants, Masterestaurant). Those numbers are Prime Cost, the gap between theoretical and actual cost, waste and the margin on each dish. In Thailand, as in any other market, they are what show whether the next move is to adjust the menu and prices, tighten the operation or prepare a second site.

The local market

How the Thailand market competes today

Revenue of an established restaurant in Thailand is often the number that deceives. Millions come in at year-end, and the owner still squeezes margins that never materialize. The reason is straightforward: when you don't measure theoretical cost against actual cost, when waste and spoilage have no owner, when menu pricing is guesswork instead of cost engineering, the leak hides in daily operations. Working longer hours won't close that gap. Measuring it will. A hospitality consulting firm with expertise in restaurant operations starts there: auditing the numbers of a business already generating revenue, identifying where money disappears daily without anyone seeing it.

Real restaurant consulting transforms a business from one that depends on the owner's judgment into one that runs on system. Comprehensive business diagnosis, cost structure mapped, standardized recipes with technical specifications, documented processes, Prime Cost under control, EBITDA per unit in view. That's what MASTERESTAURANT delivers: a methodology proven and applicable immediately. It's not a proposal filed away; it's a bespoke engagement to actual operations, where what gets built in week one is implemented in week two. When the consultation ends, the structure is there, the team understands it, the numbers work.

A restaurant consultant with real patterns from 8,400 businesses across 43 countries shortens the path. It's not theory: it's learning from markets where seasonality compresses margins, where staff turnover forces systematization, where prime location rents leave no room for trial and error. The patterns no accounting software can replace. When a C-suite consultant enters a restaurant, they see what's missing before it breaks.

The return is tangible. Recovered and defended margins, costs under control in every shift and every location, consistency in offer, trained team in processes, decisions based on data instead of intuition. A business that can scale when scaling is a strategic decision, not a gamble. And an owner who stops being essential to daily operations.

Thailand as a market

Why Thailand is a market for restaurants and hospitality businesses

Thailand's gastronomic ecosystem operates by zones with sharply differentiated demand profiles. Bangkok concentrates the highest-ticket consumption: Silom for finance and corporates, Sukhumvit for expats and tourism, Thonglor and Emporium for audiences seeking brand and differentiation. Chiang Mai drives a market dependent on international tourism with lower rents but limited visibility. The diner spending at restaurants today is a mix of locally wealthy consumers, resident expats, and tourists—each with different expectations: locals demand value and culinary craft, expats recognize brand and consistency, tourists seek something distinctive. Competition by zone isn't restaurant to restaurant—it's by operation type. A pan-Asian fusion concept doesn't compete with traditional Thai; a gourmet spirit bar doesn't compete with a craft beer hall. Within its type, pressure is intense.

What erodes margins in the market is not generic. Premium prime-location rent (Sukhumvit, Silom) consumes a significant percentage of revenue, leaving limited room for other costs. Imported ingredients (oils, cheeses, premium proteins) suffer forex and tariff volatility that doesn't show up in purchase prices if you don't quote regularly. Labor carries fixed cost that doesn't drop during slow months, and turnover is challenging: skilled kitchen or service talent takes 90 days to train and leaves after 18 months, forcing constant retraining. Tourism seasonality is violent: October to March is high season; April to September occupancy drops. That seasonal compression forces a cost model absorbing low-demand months, because fixed costs don't pause. The local diner expects fair price; the tourist pays for brand. A restaurant without structure to serve both markets simultaneously loses money in each.

Diego F Parra — international restaurant consultant

Restaurant consulting with its own doctrine, not generic frameworks

Expert restaurant and hospitality consulting is not solved with management theory borrowed from another industry. It is solved with hospitality engineering: Prime Cost under control, theoretical versus actual cost, waste measured, standard recipes, written processes and indicators leadership reviews every week. Every engagement starts from the Restaurant Model Canvas: the whole business model is diagnosed, priorities are ranked by their impact on margin, and the team is left with its own instruments to sustain the results once the consulting ends. Decisions stop being bets: they are made on data. The method is the same for an independent restaurant, a chain or a hospitality group.

The methodology

Discover the MASTERESTAURANT methodology

Behind every food business that scales profitably there is a method, not a hunch: applied from the first diagnosis, with its own instruments.

Who is it for?

Who it serves, and who it does not serve yet

Tailor-made 1-on-1 support, for new projects and for operations already running:

Busy and thin on margin

The most common case. The room works, the till does not follow, and the problem lives in menu engineering or in the fixed-cost structure.

Grew faster than its processes

Three or four sites opened quickly and nothing written down. Every location runs its own way and nobody can say which one makes money.

About to open the next one

The ideal moment and the last cheap one: standardizing before replicating costs a fraction of fixing it with two sites running.

Change of leadership or partners

An operation changing hands needs to know what is being bought: real numbers, processes that exist and risks nobody named.

What does it include?

The scope of work, point by point

No two engagements are alike: they are assembled from these MASTERESTAURANT methodology modules:

  1. The real numbers before any recommendation
  2. Prime Cost measured and defended
  3. Theoretical versus actual cost, closed
  4. Waste and shrinkage under control
  5. Menu engineering where it moves the needle
  6. Standard recipes the team follows
  7. Technical sheets and costings
  8. EBITDA per unit in plain sight of leadership
  9. Written processes and operating manuals
  10. Structure of roles and business governance
  11. An indicator dashboard to decide on
  12. Training for middle management
  13. A staged growth plan

Investment: from USD $12K upwards — tailor-made programs, priced to the size, stage and complexity of the business.

Diego F. Parra, International consultant, expert in creating, scaling and improving restaurants, HORECA and hospitality

“Restaurants don't fail because of the food. They fail because the business behind the food has no system. I've seen five million in annual revenue that generates no margin, and million-dollar operations generating three times the profit. The difference isn't the kitchen. It's whether you measure or not.”

FAQ

Frequently asked questions

My EBITDA doesn't match my revenue. I audit the kitchen, review the till, and still the numbers slip away. Where do I start?

Theoretical cost against actual cost. Technical specifications with proven yield, ingredient-by-ingredient check against what you actually spent. The leaks appear there: untracked waste, portions that grew undocumented, supplies bought at wrong price. When you map the cost flow precisely, the EBITDA that didn't add up starts to add up.

I want to open a second location, but I don't want the first to collapse. How do I know I'm ready?

When the first runs on standardized recipes, documented technical specs, written processes, and a team that doesn't depend on your physical presence to execute. A restaurant that doesn't master its operations and tries it across two sites multiplies the problem. Consulting maps the operational maturity you have now, fixes what's missing, and only then is the model ready to replicate. Expanding without foundation is expensive; expanding from system is profitable.

When is the right time to open the next site?

When the model survives repetition: written processes, standard recipes the team follows, Prime Cost defended and EBITDA per unit in plain sight. Opening before that multiplies the problem, not the turnover.

What is Prime Cost and why insist on it?

It is food and beverage cost plus labour cost. It is the figure that moves fastest and decides the most margin in a restaurant, and most operations know it a month late.

What is the difference between theoretical and actual cost?

Theoretical is what dishes should cost according to the technical sheet; actual is what they cost. The gap is waste, uncontrolled portioning or badly negotiated purchasing, and until it is measured it cannot be fixed.

Does this apply to a hotel or only to restaurants?

It applies to the food and beverage side of a hotel operation, with its own unit economics. If you run a full hotel group, the hospitality-groups service is the right one.

What if my problem is the team, not the numbers?

It is usually both. A team without written processes or indicators does not fail on attitude: it fails because nobody told it what its good work is measured against.
