Expert consulting, not generic consulting, across Costa Rica

The MASTERESTAURANT methodology and its TOOLKIT have been applied across more than 8,400 restaurants in 43 countries. This is not business-school theory: it is what was left standing after working inside real operations, and it arrives with its own instruments —MTIE, Gastronomic Radar, Standard Recipe Generator, Tech Sheets and KPI Dashboard— instead of generic templates.

In Costa Rica it adapts to the market, the size and the stage of the business, because copying a recipe from another country is exactly what this consulting exists to prevent. The order of work stays the same from one market to the next: measure with the operation's own data first, then fix what returns margin fastest, and put the structural work in writing until the model is ready to be replicated.

How does restaurant consulting work in Costa Rica?

In Costa Rica, it begins with a diagnosis of the operation from real data (costs, waste, processes and team) to find where the margin is going. From there comes a work plan sequenced by what each change adds to the bottom line.

It is not generic consulting: it is built on that restaurant's volume, stage and market. The plan puts what moves money first (Prime Cost, theoretical versus actual cost, waste measured, menu engineering) and the structural work second: standard recipes, written processes and indicators leadership reviews every week. The goal is a model that can survive being repeated before anyone signs a second lease. Support runs through implementation, virtually, on site or in a hybrid format, in English or Spanish.

This page cites four verified figures as a reference for Costa Rica, from sources such as INEC and the James Beard Foundation.

What do the numbers say about running a restaurant in Costa Rica?

5,191,823 inhabitants — total population of Costa Rica as of June 30, 2025; source: INEC. It is context, not a diagnosis: it does not say how much margin an operation keeps or where it leaks.

The decision comes from the restaurant's own numbers, not from market figures. Other reference points cited on this page: 49 % (operators still reporting some level of staffing insufficiency, 2026, the James Beard Foundation); 1.3 % (projected real sales growth for the industry in 2026, the National Restaurant Association); 5-25x (cost of acquiring a new customer vs. retaining an existing one, Harvard Business Review).

Those numbers are Prime Cost, the gap between theoretical and actual cost, waste and the margin on each dish. In Costa Rica, as in any other market, they are what show whether the next move is to adjust the menu and prices, tighten the operation or prepare a second site.

The local market

What to know about the All Costa Rica market before investing

A restaurant's revenue in this market isn't a guarantee of margin. I've audited hundreds of operations where cashflow is strong but EBITDA collapses invisibly. It happens in places no one measures: theoretical cost versus actual cost—those silent shrinkages eating margins point by point—, menu engineering built on assumptions rather than data, purchasing without standardized pricing or volume leverage. Most restaurateurs in the region believe that longer hours or team pressure will close that gap.

It won't. Margin recovers where it's measured, documented, and controlled. Working harder without system is simply exhaustion on the same margin. What shifts it is visibility into where money actually goes, then governance to keep it there.

The service delivers what's missing: transitioning from a business running on the owner's instinct and criteria to an operation that runs on system.

That means comprehensive diagnostic of numbers and process, construction of the Restaurant Model Canvas calibrated to this market's realities, Prime Cost under control—food cost and labor separated, measured, managed—, standardized recipes and spec sheets replicated shift to shift, documented processes that don't vanish when someone leaves, EBITDA per unit clear on the dashboard, and governance where decisions are data-driven, not intuitive. MASTERESTAURANT® methodology is implemented immediately: what's delivered enters operation next week, not filed away. There's no gap between theory and practice because the consulting comes from the operator, not the academic.

Authority isn't from reading widely; it's from seeing what works and what doesn't in thousands of real cases. Diego has applied this methodology in 43 countries across +8,400 restaurants and hospitality operations, consulting at C-Suite level, and every pattern he recommends comes from proven cases in markets as diverse as Latin America's. Those learnings can't be replaced by generic theory or software.

When he enters a mature restaurant market, he doesn't bring templated models from elsewhere; he recognizes the local reality, understands regional cost pressure, calibrates to what works here specifically, and applies what's already been proven without the cost of experimentation. That's what shortens the timeline.

Return is threefold: margin recovered and defended—because what's lost in unseen places outweighs what's lost visibly—, costs under control with real Prime Cost visibility at each close, consistency shift to shift and site to site because operation doesn't depend on whoever's leading that day. The team is trained, decisions are data-backed, and the owner stops being irreplaceable to daily operations: that's what frees bandwidth for what really matters—deciding where the business grows—.

A restaurant that knows exactly its margin, where it leaks, and how to defend it is a restaurant ready to grow when growth is a strategic choice, not a gamble.

Market data

All Costa Rica in numbers: restaurants and hospitality

All Costa Rica as a market

What sets the pace of business across Costa Rica

The gastronomic ecosystem concentrates in clear corridors: capital zones with dense bar and restaurant scenes serving tourism and local business; nature-tourism regions; resort hospitality zones; and boutique-tourism areas. The regional diner values consistency and experience; the international tourist is a different public with distinct expectations and spending power. Talent available is limited outside major metro areas, turnover is structurally high in Central American hospitality operations, and commercial rents in prime zones climb steadily.

These factors determine how a viable business structures itself and which margins are realistic in each corridor. A capital operation faces competitive pressure unlike one in nature-tourism zones; both carry input costs and talent constraints that require different menu engineering.

What erodes margin in this market is no secret: local cost structure—rents, utilities, talent—leaves little room; seasonality is brutal—high and low season are different worlds in volume and idle capacity—; personnel turnover I mentioned is relentless—every departure costs retraining, re-onboarding, operational slip—; and imported input prices swing with exchange rate exposure outside the restaurateur's control. Competitive pressure by zone is fierce, especially in saturated corridors.

And the local diner, though quality-conscious, has a ceiling on ticket average many restaurants discover too late. All together means that without rigorous cost and menu engineering, without clear separation of food cost and labor, a packed restaurant night can close weeks with little gain. That's the pressure every hospitality operator faces.

Who signs the methodology that will run your business

The MASTERESTAURANT® methodology is applied today by 8,400+ restaurants across 43 countries, and there is one signature behind it: Diego F Parra, engineer and C-Suite consultant with two decades creating, rescuing and expanding restaurants, franchises, dark kitchens and HORECA groups across four continents.

What separates him from a desk advisor is what he has had to do himself: sign payrolls when the till was short, negotiate leases with the margin counted, structure partnerships between partners who were no longer speaking, and close expansions in operations worth hundreds of millions of dollars. The TOOLKIT — MTIE, Gastronomic Radar, Standard Recipe Generator, Tech Sheets and KPI Dashboard — comes from there, not from a framework.

He is also the author of 3 ISBN-registered books, including «De esclavo a dueño», creator of the industry's leading podcast and of the largest bilingual community of owners, chefs and operations directors in the region (65M+ views per year as @masterestaurant), and ranks among the top Latino restaurant operations experts globally. His full track record is in Diego F Parra's professional profile.

Restaurant consulting with its own doctrine, not generic frameworks

Expert restaurant and hospitality consulting is not solved with management theory borrowed from another industry. It is solved with hospitality engineering: Prime Cost under control, theoretical versus actual cost, waste measured, standard recipes, written processes and indicators leadership reviews every week. Every engagement starts from the Restaurant Model Canvas: the whole business model is diagnosed, priorities are ranked by their impact on margin, and the team is left with its own instruments to sustain the results once the consulting ends.

Decisions stop being bets: they are made on data. The method is the same for an independent restaurant, a chain or a hospitality group.

The methodology

Discover the MASTERESTAURANT methodology

Behind every food business that scales profitably there is a method, not a hunch: applied from the first diagnosis, with its own instruments.

Who is it for?

For operations already trading and ready to grow with order

A tailor-made 1-on-1 service, built for those opening and for those already operating:

Established restaurants ready to scale

Proven turnover and the ambition to grow: the business needs margin defended, a standard that travels and a model that survives the next site.

High-volume operations

When millions are sold a year, one point of Prime Cost is real money. Theoretical versus actual cost, waste measured, and menu engineering where it moves the needle.

Multi-site businesses

The point where the founder's judgement stops scaling: standardization, EBITDA per unit, business governance and a structure that carries growth.

Hotels and hospitality businesses

Food and beverage inside a hotel operation: profitability of the department, its own unit economics and an experience worthy of the rest of the asset.

Investors and family offices

Foodservice assets in a portfolio: independent diagnosis, value thesis and support to leadership so the return does not depend on the operator's luck.

Diego F. Parra, International consultant, expert in creating, scaling and improving restaurants, HORECA and hospitality

“A restaurant wins or loses margin not because the team works harder—it's the system behind it. I've seen operations across this market with solid revenue but EBITDA that barely survives because no one measured where money went. Margin doesn't appear from effort; it appears when the business has architecture.”

FAQ

Frequently asked questions

What hospitality consulting services in Latin America are available?

Diagnosis, impact-ranked plans, and implementation support—delivered virtually, on-site, or hybrid, in English and Spanish—across 43 countries.

Do you offer restaurant management consulting in Costa Rica?

Yes. Restaurant management consulting in Costa Rica starts with a diagnosis built from the restaurant's real data (costs, waste, processes and team), then a work plan sequenced by what each change adds to the bottom line, built on that restaurant's volume, stage and market.

Who is a restaurant consultant in Costa Rica for owners who want a repeatable model?

Diego F. Parra, the restaurant consultant behind MASTERESTAURANT, works with owners in Costa Rica one on one: first a diagnosis from the operation's own data, then a plan ranked by margin impact, so the restaurant can run and grow without improvising.

By how much does EBITDA typically improve after consulting, and on what timeline?

Improvement is specific to each business. A restaurant that's never measured Prime Cost typically recovers 3-7 points in the first three months just by gaining visibility on where money flows. If you also apply menu engineering and renegotiate suppliers, gains are larger. We measure baseline, diagnose, implement. Week to week you see the needle move. Most see impact on costs inside the first fortnight.

I have one location and plan to open a second in another zone. How does consulting fit?

Consulting is exactly where it counts. If you replicate your current model you assume what works in one zone works in another—a costly mistake. We zone-map: analyze the second location's market, rent, talent, local ticket average. Redesign the business model if needed, standardize processes that replicate, adapt ones that don't. Result: both sites under the same governance but each calibrated to its reality. You expand without risk; both operations run on data, not intuition.

What does EBITDA per unit mean and why does it matter?

It is what each site leaves on its own before interest, tax and depreciation. Without it, a group does not know which location is carrying which, and decisions to close or to open get made blind.

What is shrinkage and why measure it?

It is what is lost between what gets bought and what gets sold: portioning, waste and spoilage. It is money already paid that never reaches the till.

Does standardization strip a restaurant of personality?

The opposite. Standardizing what should be identical — cost, process, product — is what leaves time and margin for what should be distinctive: the welcome and the experience.

How long before results show?

Cost engineering shows within weeks. Standardization and changing team habits take months. The plan says what to expect and when.

Do you work with investors or family offices?

Yes: independent diagnosis, value thesis and support to leadership, so the return on a foodservice asset does not depend on the operator's luck.
