From a restaurant that works to a model that repeats, in Costa Rica
The MASTERESTAURANT methodology and its TOOLKIT have been applied across more than 8,400 restaurants in 43 countries. This is not business-school theory: it is what was left standing after working inside real operations, and it arrives with its own instruments —MTIE, Gastronomic Radar, Standard Recipe Generator, Tech Sheets and KPI Dashboard— instead of generic templates.
In Costa Rica it adapts to the market, the size and the stage of the business, because copying a recipe from another country is exactly what this consulting exists to prevent. The order of work stays the same from one market to the next: measure with the operation's own data first, then fix what returns margin fastest, and put the structural work in writing until the model is ready to be replicated.
How does restaurant consulting work in Costa Rica?
In Costa Rica, the first step is measuring the restaurant on its own numbers: what each dish really earns, where margin leaks and which decisions are being made without data. The diagnosis then orders the plan by impact, with what moves money first.
The work is done one-on-one with whoever runs the business, in two stages. Within weeks: Prime Cost, theoretical versus actual cost, waste and menu engineering, the part that hits the bottom line first. Then the part that makes the change stick: standard recipes with technical sheets, written processes, manuals and a team trained to run service without the owner in the kitchen. Support lasts until everything is implemented and being measured, not merely recommended. It runs virtually, on site or in a hybrid format, in English or Spanish. This page cites four verified figures as a reference for Costa Rica, from sources such as INEC and the James Beard Foundation.
What do the numbers say about running a restaurant in Costa Rica?
5,191,823 inhabitants — total population of Costa Rica as of June 30, 2025; source: INEC. It is context, not a diagnosis: it does not say how much margin an operation keeps or where it leaks.
The decision comes from the restaurant's own numbers, not from market figures. Other reference points cited on this page: 49 % (operators still reporting some level of staffing insufficiency, 2026, the James Beard Foundation); 1.3 % (projected real sales growth for the industry in 2026, the National Restaurant Association); 31.7% (Off-premise revenue of the growing restaurant, Masterestaurant). Those numbers are Prime Cost, the gap between theoretical and actual cost, waste and the margin on each dish. In Costa Rica, as in any other market, they are what show whether the next move is to adjust the menu and prices, tighten the operation or prepare a second site.

The local market
Why the Costa Rica market demands a model, not just a concept
A restaurant generating revenue in Costa Rica doesn't close its numbers by working harder; it closes them by understanding where margin disappears. That margin doesn't hide in sales—it hides where no one looks: in the gap between what a dish costs theoretically and what it actually costs when I audit each service, in waste and damaged product before it ever reaches a plate, in tables that left with improvised discounts, in purchase invoices no one would verify against standard. A busy team is not a measured team. Expert restaurant consulting starts there: making visible what's being lost, and only then sealing the leak.
What I deliver is a structural shift: moving from a business sustained by the owner's presence to one that runs on system. That means diagnosing your complete business model, building the Restaurant Model Canvas to fit your actual operation, documenting standard recipes with technical specifications, bringing Prime Cost under control, calculating EBITDA per unit for each service type, writing processes so every shift mirrors the last. MASTERESTAURANT methodology is 100% tailored to your reality, and what gets delivered runs the following week—not filed away like another report nobody reads.
I've applied what works across restaurants in 43 countries with over 8,400 operators, from simple kitchen units to complex structures. The patterns that emerge—how margin erodes, how to contain turnover, how to train teams to execute standards—no generic theory or off-the-shelf software invents those. They're insights from real cases, thousands of audited closings, structures that work because they've proven themselves in similar and far tougher contexts.
The return is concrete: you recover defensible margin, lock costs down without sacrificing quality, every shift and every location operates with identical consistency, you build a team that knows what you expect and why, you make growth decisions based on real data instead of gut feeling. A business that runs on system doesn't need the owner solving every crisis; it needs the owner directing. That leaves you ready to scale when scaling becomes a strategic choice, not a bet.

What drives hospitality in Costa Rica
Costa Rica's food service ecosystem is dispersed and deeply seasonal. Urban centers concentrate local spending from middle-to-upper income diners; coastal and rural zones rely on tourism with sharp peaks, especially January through April and July through August. The regular local diner expects consistent traditional food; the tourist seeks experience and pays differently. Rent in prime zones is high, talent availability is limited, and staff turnover is one of the most visible margin drains. Each zone has its own competitive structure: a restaurant in a tourist area competes with large hotel operations; one in an urban zone faces dozens of identical choices within three blocks.
What erodes margin here is specific to this market. Imported ingredients are expensive and volatile; local sourcing depends on harvest season. Seasonality is aggressive: June through October sees low spending in non-tourist areas, forcing fixed structures (rent, payroll) that don't flex downward. Staff retention is difficult because there are no real retention channels, and replacing trained personnel costs double in time and operational errors. Electricity, water, and services hit differently by zone. And raising prices doesn't always stick—locals leave instead; when they stay, differentiation has to justify the increase, not just necessity. Margin that barely works at full volume collapses when the season shifts.

The expert restaurant and hospitality consultant
Why his judgment matters in this decision
When an owner hires restaurant consulting, what he is really buying is judgment: someone who has already watched the same plan fail three times and knows where it breaks. Diego F Parra has two decades of that material — engineer and C-Suite consultant, restaurants, franchises, dark kitchens and HORECA groups created, rescued and expanded across four continents, with payrolls signed, leases negotiated and expansions closed in operations worth hundreds of millions of dollars.
That judgment is written into the MASTERESTAURANT® methodology, used by 8,400+ restaurants across 43 countries, and into its TOOLKIT: MTIE, Gastronomic Radar, Standard Recipe Generator, Tech Sheets and KPI Dashboard. The goal is not for you to depend on the consultant, but on the system.

Restaurant consulting with its own doctrine, not generic frameworks
Expert restaurant and hospitality consulting is not solved with management theory borrowed from another industry. It is solved with hospitality engineering: Prime Cost under control, theoretical versus actual cost, waste measured, standard recipes, written processes and indicators leadership reviews every week. Every engagement starts from the Restaurant Model Canvas: the whole business model is diagnosed, priorities are ranked by their impact on margin, and the team is left with its own instruments to sustain the results once the consulting ends. Decisions stop being bets: they are made on data. The method is the same for an independent restaurant, a chain or a hospitality group.

Discover the MASTERESTAURANT methodology
Behind every food business that scales profitably there is a method, not a hunch: applied from the first diagnosis, with its own instruments.
Who is it for?
Who it serves, and who it does not serve yet
1-on-1 consulting, no templates, for restaurants in any of these situations:
Those who want to franchise
Without a standardized model that is profitable per unit, franchising sells a replicated problem. Model first, contract second.
Those who want to sell
A business with tidy numbers, written processes and demonstrable EBITDA per unit is worth more and negotiates better.
Those who want to step back
An operation that runs on the day the owner does not show up is not achieved through trust: it is achieved through system.
Those who want to grow without breaking
Expanding without losing margin or standard is the problem this consulting solves, and the order it is done in decides the outcome.

“Most restaurants don't fail because the food is bad. They fail because the business system behind them has no real measurement, and what doesn't get measured gets lost. Margin doesn't appear from working longer hours; it appears when you know exactly where it went.”

FAQ
Frequently asked questions
How do I recover lost margin without raising prices or cutting portions?
First, you measure. Theoretical cost per dish against actual cost in each service for 15 days: waste, damaged goods, and off-standard portions surface immediately. Then menu engineering: you change recipes, not prices. Reduce butter in a sauce, optimize meat cuts, standardize sides. Shifts of 2-5 grams the customer won't detect recover 3-5 margin points. Third, lock in processes: written recipes, technical specs, purchase controls.
How do I know if my business is ready to expand to a second location?
Calculate your real EBITDA per unit over a full year, including high and low seasons. If that number leaves you defensible margin after debt, taxes, and reserves, it's ready. Then verify it doesn't depend on you: if you're gone a week, does it run the same? If no, the second location copies your mistakes at scale. You need documented processes, trained staff, and real numbers—not hope.
When is the right time to open the next site?
When the model survives repetition: written processes, standard recipes the team follows, Prime Cost defended and EBITDA per unit in plain sight. Opening before that multiplies the problem, not the turnover.
What is Prime Cost and why insist on it?
It is food and beverage cost plus labour cost. It is the figure that moves fastest and decides the most margin in a restaurant, and most operations know it a month late.
What is the difference between theoretical and actual cost?
Theoretical is what dishes should cost according to the technical sheet; actual is what they cost. The gap is waste, uncontrolled portioning or badly negotiated purchasing, and until it is measured it cannot be fixed.
Does this apply to a hotel or only to restaurants?
It applies to the food and beverage side of a hotel operation, with its own unit economics. If you run a full hotel group, the hospitality-groups service is the right one.
What if my problem is the team, not the numbers?
It is usually both. A team without written processes or indicators does not fail on attitude: it fails because nobody told it what its good work is measured against.
