Diego F Parra, expert restaurant and hospitality consultant — MASTERESTAURANT

EXPERT HOSPITALITY CONSULTANT The consultant owners and leadership teams in Ibagué bring in when the business has to grow and cannot afford to fail.

In Ibagué, the work starts by measuring: where the money goes, what margin each dish leaves, which processes are not written down and which decisions are being made without data. The plan comes from that, not from a template.

Restaurant consulting in Ibagué: what happens, and in what order

The MASTERESTAURANT methodology and its TOOLKIT have been applied across more than 8,400 restaurants in 43 countries. This is not business-school theory: it is what was left standing after working inside real operations, and it arrives with its own instruments —MTIE, Gastronomic Radar, Standard Recipe Generator, Tech Sheets and KPI Dashboard— instead of generic templates.

In Ibagué it adapts to the market, the size and the stage of the business, because copying a recipe from another country is exactly what this consulting exists to prevent. The order of work stays the same from one market to the next: measure with the operation's own data first, then fix what returns margin fastest, and put the structural work in writing until the model is ready to be replicated.

How does restaurant consulting work in Ibagué?

In Ibagué, the first step is measuring the restaurant on its own numbers: what each dish really earns, where margin leaks and which decisions are being made without data. The diagnosis then orders the plan by impact, with what moves money first.

The work is done one-on-one with whoever runs the business, in two stages. Within weeks: Prime Cost, theoretical versus actual cost, waste and menu engineering, the part that hits the bottom line first. Then the part that makes the change stick: standard recipes with technical sheets, written processes, manuals and a team trained to run service without the owner in the kitchen. Support lasts until everything is implemented and being measured, not merely recommended. It runs virtually, on site or in a hybrid format, in English or Spanish. This page cites four verified figures as a reference for Ibagué, from sources such as the National Restaurant Association and the James Beard Foundation.

What do the numbers say about running a restaurant in Ibagué?

42 % — operators who reported their restaurant was not profitable; source: the National Restaurant Association. It is context, not a diagnosis: it does not say how much margin an operation keeps or where it leaks.

The decision comes from the restaurant's own numbers, not from market figures. Other reference points cited on this page: 49 % (operators still reporting some level of staffing insufficiency, 2026, the James Beard Foundation); 508,000 inhabitants (total population of Ibagué of 508,000 inhabitants in the first quarter of 2024, Departamento Nacional de Planeación (DNP) con datos DANE-GEIH); 31.7% (Off-premise revenue of the growing restaurant, Masterestaurant). Those numbers are Prime Cost, the gap between theoretical and actual cost, waste and the margin on each dish. In Ibagué, as in any other market, they are what show whether the next move is to adjust the menu and prices, tighten the operation or prepare a second site.

The local market

How the Ibagué market competes today

A restaurant with substantial annual revenue does not necessarily generate margin. Billing is traffic; margin is what remains after paying everything. And that margin is lost where nobody measures: between the theoretical cost of a dish and what it actually costs to produce, in waste that no one records, in product damage and adjustments that become invisible at volume, in menu engineering done by eye instead of by numbers. Working longer hours, squeezing the team harder, selling more—none of that closes the gap. It expands the operation that already loses money. The gap closes with diagnosis: what you measure, how you measure it, where the money actually goes. That is the first step of expert restaurant consulting that reaches the roots.

What expert hospitality consulting delivers is a root-level change: moving from depending on your judgment to operating a system. A system has a clear business model (Restaurant Model Canvas), Prime Cost under control, standardized recipes with actual technical specifications, documented processes, EBITDA per unit visible, and governance structure. It is not cosmetic redesign. It is engineering. And what you receive gets implemented the following week, not filed away in a folder. Because the method is proven across thousands of cases: every rule that applies here has already been applied in similar operations, often in more complex markets. The MASTERESTAURANT methodology adapts to the day-to-day reality of your business: it is not a generic template you fit into, but analysis of your specific situation, your numbers, your people, and then cost engineering and operations that your team can execute.

Having delivered consulting in 43 countries and audited over 8,400 restaurants is not just a nice CV line. It is compressed learning. I have seen the errors everyone makes: where margin gets cut, how businesses grow without capital, when standardization fails, what happens when the owner takes two days off and everything falls apart. Those patterns do not come from any MBA. When I audit a cash close, I recognize the problem structure because I have audited it a hundred times in similar contexts: it is not intuition, it is pattern. And the patterns from 8,400 real cases are not replaced by any theory or software you buy on subscription. What you carry is distilled experience, not opinion.

What you see as return is margin recovered and defended. Costs under control because they are now measured. Consistency: the operation does not depend on the chef's mood or whether the owner is present. Team trained in processes, in technical specifications, in why things work this way and not another. Decisions that are no longer guesses but data: which products sell, what the real average ticket is, where money actually goes. And a business that can grow when growth is a strategic choice, not a blind bet or a move that leaves you without cash. The owner stops being the master key that unlocks the safe every morning and becomes the pilot: you can delegate operations because they are documented, measured, and work without your constant presence. That is what makes a business scalable.

Ibagué as a market

What drives hospitality in Ibagué

Ibagué has defined gastronomic zones: commercial and administrative center, corridors in middle-to-upper-class sectors, service businesses dispersed. The diner who pays premium in the city has judgment but is not someone traveling abroad monthly; they operate locally, they invoice locally, and they value consistency over novelty. Tourism exists but is not a business foundation: people passing through, corporate meetings passing through, not stable flow. Competition in zones is strong and segment-specific: quick service on corners, casual dining in shopping centers, fine dining highly concentrated. Rent in prime Ibagué zones runs between $3M and $8M monthly for 80-120 sqm locals, depending on location. Available talent exists but turnover is high: people leave for Bogotá or pass through gastronomic tourism. Utilities, basic supplies, logistics—all cheaper than coastal cities, but with competitive pressure equally fierce in whichever zone you are in.

What erodes margin here is specific. Input costs are not Bogotá's but they are not cheap either: fresh beef, fish, quality produce arrive with markups added by intermediaries. Seasonality: money in October-November and December (year-end, corporate celebrations), then drop in January-February. Staff turnover: you lose trained people to Bogotá, to other businesses, and retraining costs. Price pressure by zone: you cannot charge in a shopping center what you charge in a residential neighborhood, even if you bill the same. The local diner expects value and consistency, not surprises. A restaurant that fails twice loses its regular tables. If your Prime Cost is at 38% when it should be at 32%, those 6 points disappear month after month without you seeing it coming. In Ibagué that is more visible than in large cities because the customer base is smaller and word-of-mouth kills faster.

Diego F Parra — international restaurant consultant

Restaurant consulting with its own doctrine, not generic frameworks

Expert restaurant and hospitality consulting is not solved with management theory borrowed from another industry. It is solved with hospitality engineering: Prime Cost under control, theoretical versus actual cost, waste measured, standard recipes, written processes and indicators leadership reviews every week. Every engagement starts from the Restaurant Model Canvas: the whole business model is diagnosed, priorities are ranked by their impact on margin, and the team is left with its own instruments to sustain the results once the consulting ends. Decisions stop being bets: they are made on data. The method is the same for an independent restaurant, a chain or a hospitality group.

“I have closed thousands of cash registers. The owner who does not measure theoretical cost against real cost thinks he gains margin with more customers. He does not gain. He gains when he has a system. After that, volume does not matter, margin per unit does.”

FAQ

Frequently asked questions

Can you recover margin without raising prices?

Yes. Margin is recovered in costs, not price. Theoretical cost vs. real cost: when I audit, I find that most restaurants do not know the real cost of a dish. What they know is what they paid for ingredients three months ago. Waste, product damage, unstandardized recipes—all eat into margin. With menu engineering and adjusted technical specifications, you recover 3-6 points without touching the menu price. The diner pays the same.

How do you standardize without losing authenticity, and prepare the business to expand to a second location?

Standardization increases authenticity, it does not kill it. Technical specs, processes, EBITDA per unit allow the chef to not be a 14-hour hero but an operator of a system. On the second location you do not replicate the owner of the first, you replicate processes. That is how MASTERESTAURANT works across 43 countries: system is transportable, charisma is not. When everything is documented and measured, who the chef is becomes secondary. That is how you prepare a business to actually grow.

What does EBITDA per unit mean and why does it matter?

It is what each site leaves on its own before interest, tax and depreciation. Without it, a group does not know which location is carrying which, and decisions to close or to open get made blind.

What is shrinkage and why measure it?

It is what is lost between what gets bought and what gets sold: portioning, waste and spoilage. It is money already paid that never reaches the till.

Does standardization strip a restaurant of personality?

The opposite. Standardizing what should be identical — cost, process, product — is what leaves time and margin for what should be distinctive: the welcome and the experience.

How long before results show?

Cost engineering shows within weeks. Standardization and changing team habits take months. The plan says what to expect and when.

Do you work with investors or family offices?

Yes: independent diagnosis, value thesis and support to leadership, so the return on a foodservice asset does not depend on the operator's luck.
