EXPERT HOSPITALITY CONSULTANT Who sorts out costs, operations and the model in Panama before the next site opens?

The system behind restaurant consulting in Panama
The MASTERESTAURANT methodology and its TOOLKIT have been applied across more than 8,400 restaurants in 43 countries. This is not business-school theory: it is what was left standing after working inside real operations, and it arrives with its own instruments —MTIE, Gastronomic Radar, Standard Recipe Generator, Tech Sheets and KPI Dashboard— instead of generic templates.
In Panama it adapts to the market, the size and the stage of the business, because copying a recipe from another country is exactly what this consulting exists to prevent. The order of work stays the same from one market to the next: measure with the operation's own data first, then fix what returns margin fastest, and put the structural work in writing until the model is ready to be replicated.
How does restaurant consulting work in Panama?
In Panama, it begins with a diagnosis of the operation from real data (costs, waste, processes and team) to find where the margin is going. From there comes a work plan sequenced by what each change adds to the bottom line.
It is not generic consulting: it is built on that restaurant's volume, stage and market. The plan puts what moves money first (Prime Cost, theoretical versus actual cost, waste measured, menu engineering) and the structural work second: standard recipes, written processes and indicators leadership reviews every week. The goal is a model that can survive being repeated before anyone signs a second lease. Support runs through implementation, virtually, on site or in a hybrid format, in English or Spanish. This page cites four verified figures as a reference for Panama, from sources such as INEC and the National Restaurant Association.
What do the numbers say about running a restaurant in Panama?
4,064,780 inhabitants — total population of the Republic of Panama; source: INEC. It is context, not a diagnosis: it does not say how much margin an operation keeps or where it leaks.
The decision comes from the restaurant's own numbers, not from market figures. Other reference points cited on this page: 42 % (operators who reported their restaurant was not profitable, the National Restaurant Association); 15.8 million jobs (projected restaurant and foodservice employment in 2026, the National Restaurant Association); 4-10% (food waste and spoilage over purchases, LeanPath). Those numbers are Prime Cost, the gap between theoretical and actual cost, waste and the margin on each dish. In Panama, as in any other market, they are what show whether the next move is to adjust the menu and prices, tighten the operation or prepare a second site.

The local market
How the Panama market competes today
Turnover isn't margin. I see it every time I audit a balance sheet: a restaurant that says 'we're doing well' is losing money in places no one looks. Theoretical cost doesn't match actual cost; waste is invisible; Prime Cost eats more than it should. Working longer hours, squeezing the team harder, adding a couple more covers per shift—that doesn't close the gap. Measuring it does. Restaurant consulting focused on cost analysis shows you where the real money leaks: not in what you see, but in what you don't measure.
The hospitality consulting I deliver isn't a report that sits on your desk. We start with a full diagnostic of your business: operation, numbers, structure, decisions. From there comes your own Restaurant Model Canvas. We nail down Prime Cost, engineer your menu properly, write standard recipes, build technical specifications, document processes. Everything tailored to your operation. The team trains in week one and starts working with the new model by the following Monday. What matters is that it gets implemented—it stops being an idea and becomes what your restaurant does every single day. EBITDA per unit moves from a concept to a number you check on your phone every morning.
Thirty years in restaurant consulting; 43 countries; over 8,400 restaurants through the MASTERESTAURANT methodology. This isn't theory. These are patterns I learned by operating, thousands of them. When I tell you 'that fails in most cases,' I'm not saying it because I read it—I'm saying it because I audited it. The insights that get coded into your diagnostic don't come from an MBA or a generic framework: they come from seeing what actually works when the lights are on and the team needs to execute. That accelerates everything. Your path takes weeks, not months.
Margin recovered and defended. Costs under control. Every shift, every product line, runs the same way. A team trained in how your business actually works, not just their job. Decisions backed by data instead of instinct. A restaurant that grows when growth is a strategic choice, not a gamble. And an owner who can be absent from daily operations without the business depending on their presence. That's a system. That's what I sell.

Why Panama is a market for restaurants and hospitality businesses
Panama's gastronomic market has clear geography: Casco Viejo draws the international tourist and locals seeking experience; Amador and Punta Pacifica are where premium dining and business dining happen; other areas serve casual demand with lower check averages. Cruise traffic matters but it's concentrated: strong peaks in high season, dips in US summer. Diner purchasing power varies: a Casco restaurant isn't the same as one elsewhere in the city. Rent in high-traffic zones is expensive, and senior talent is scarce: executive chefs, sommeliers, experienced floor captains don't grow on trees. Competition by cuisine type is fierce: open a Japanese place, you're up against five others. Open casual fine dining, ten more have already tried it.
Imported ingredients in Panama have volatility; the dollar is your currency but origin costs fluctuate. Talent turnover: good line cooks, floor managers, captains leave for Miami or elsewhere when they find better. Seasonality hits hard: October through March is strong; June through August is lean. Weekday occupancy is uneven. Food cost spikes with specialty ingredients, but many restaurants use far more than they need—waste from the line, over-portioning, gaps between standard recipe and what comes out of the kitchen. Labor is high: competitive wages in premium zones, benefits, training. Price pressure: raising check average is tough when diners feel they have alternatives. When several of these tighten at once, strong margins slip to much lower levels. It happens fast and quietly.

The expert restaurant and hospitality consultant
The judgment behind this restaurant consulting
Diego F Parra is an engineer and C-Suite consultant, and his trade for the last twenty years has been walking into restaurants, franchises, dark kitchens and HORECA groups across four continents to create them, rescue them or expand them. Along the way he signed payrolls, negotiated leases, structured partnerships and closed expansions in operations worth hundreds of millions of dollars.
The MASTERESTAURANT® methodology came out of that, and is used today by 8,400+ restaurants across 43 countries, with its TOOLKIT: MTIE, Gastronomic Radar, Standard Recipe Generator, Tech Sheets and KPI Dashboard. For an owner that means every decision is made on his own numbers and on tested processes, not on a hunch from the last good weekend.
His published work backs it: Author of 3 ISBN-registered books, including «De esclavo a dueño», creator of the industry's leading podcast and of the largest bilingual community of owners, chefs and operations directors in the region (65M+ views per year as @masterestaurant), recognized among the top Latino restaurant operations experts globally. Restaurant consulting with its own doctrine, not generic frameworks
Expert restaurant and hospitality consulting is not solved with management theory borrowed from another industry. It is solved with hospitality engineering: Prime Cost under control, theoretical versus actual cost, waste measured, standard recipes, written processes and indicators leadership reviews every week. Every engagement starts from the Restaurant Model Canvas: the whole business model is diagnosed, priorities are ranked by their impact on margin, and the team is left with its own instruments to sustain the results once the consulting ends. Decisions stop being bets: they are made on data. The method is the same for an independent restaurant, a chain or a hospitality group.

“Most restaurants lose margin not because they operate poorly—they work hard. They lose it because they don't measure. Working harder, pushing your team harder, is working on a gap you can't see. Restaurant consulting that works shows you exactly where that gap is and what to tighten to close it.”

FAQ
Frequently asked questions
How do I recover margin if labor and rent in Panama are already so high?
Margin doesn't come from squeezing suppliers. It comes from knowing your real Prime Cost and fixing what's broken. A cost analysis shows you: how much food cost did I authorize per plate and what's it actually costing? Where is waste eating points? Which product line is underwater? I've seen restaurants in premium zones recover 3 to 5 margin points without raising prices—just by fixing menu engineering and tightening operational control. Restaurant consulting focused on numbers closes gaps that effort alone cannot.
My restaurant works fine, but I'm too critical to it. How do I build a model that scales without me being in every decision?
Documentation and numbers. Standard recipes, technical specs, written processes, metrics measured every shift. The Restaurant Model Canvas gives you the map; Unit Economics tell you if it's replicable. When your team knows exactly what food cost, what labor, what occupancy they need in each area, the operation runs itself. I've worked with owners who went from 14-hour days to 8-hour days while numbers got better. Being a bottleneck isn't virtue—it's an operational risk you can fix.
What is the most expensive mistake you see in restaurants?
Growing before standardizing. The second site copies the good and the bad of the first, and from the third onwards the founder's judgement no longer reaches everything.
Is it useful for an operation that has just opened?
It is, and it costs less: setting processes up properly from the start costs the same as setting them up badly, and saves redoing it with the business running.
How is the work plan prioritized?
By impact on margin and by speed of implementation. First what moves money in weeks, then the structural work, never the other way around.
What is asked of the owner during the engagement?
Access to the real numbers and decisions on time. The method supplies the rest. Consulting on dressed-up data corrects nothing.
Can the diagnosis be hired on its own?
Yes. Many operations start there and decide afterwards how far to take the implementation.
