EXPERT HOSPITALITY CONSULTANTWho do owners across Uruguay call when the restaurant trades well and still leaves no money?
Across Uruguay, the work starts by measuring: where the money goes, what margin each dish leaves, which processes are not written down and which decisions are being made without data. The plan comes from that, not from a template.

Why restaurants and hospitality businesses across Uruguay hire him
The MASTERESTAURANT methodology and its TOOLKIT have been applied across more than 8,400 restaurants in 43 countries. This is not business-school theory: it is what was left standing after working inside real operations, and it arrives with its own instruments —MTIE, Gastronomic Radar, Standard Recipe Generator, Tech Sheets and KPI Dashboard— instead of generic templates.
In Uruguay it adapts to the market, the size and the stage of the business, because copying a recipe from another country is exactly what this consulting exists to prevent. The order of work stays the same from one market to the next: measure with the operation's own data first, then fix what returns margin fastest, and put the structural work in writing until the model is ready to be replicated.
How does restaurant consulting work in Uruguay?
In Uruguay, the first step is measuring the restaurant on its own numbers: what each dish really earns, where margin leaks and which decisions are being made without data. The diagnosis then orders the plan by impact, with what moves money first.
The work is done one-on-one with whoever runs the business, in two stages. Within weeks: Prime Cost, theoretical versus actual cost, waste and menu engineering, the part that hits the bottom line first. Then the part that makes the change stick: standard recipes with technical sheets, written processes, manuals and a team trained to run service without the owner in the kitchen. Support lasts until everything is implemented and being measured, not merely recommended. It runs virtually, on site or in a hybrid format, in English or Spanish. This page cites four verified figures as a reference for Uruguay, from sources such as Ministerio de Turismo de Uruguay and the James Beard Foundation.
What do the numbers say about running a restaurant in Uruguay?
3,604,488 — visitors in 2025; source: Ministerio de Turismo de Uruguay. It is context, not a diagnosis: it does not say how much margin an operation keeps or where it leaks.
The decision comes from the restaurant's own numbers, not from market figures. Other reference points cited on this page: 49 % (chefs ranking social media among the top trends affecting operations in 2026, the James Beard Foundation); 1.3 % (projected real sales growth for the industry in 2026, the National Restaurant Association); 4% (global foodservice market growth in 2025, Euromonitor International). Those numbers are Prime Cost, the gap between theoretical and actual cost, waste and the margin on each dish. In Uruguay, as in any other market, they are what show whether the next move is to adjust the menu and prices, tighten the operation or prepare a second site.

The local market
What kind of market All Uruguay is for a restaurant
A restaurant that bills millions of dollars annually doesn't have a revenue problem—it has a margin problem. Billing grows because the business is solid, but that margin which should be there doesn't appear. It doesn't appear because the gap between what a plate should cost (theoretical cost) and what it actually costs (real cost with waste, loss, out-of-spec purchases) can disappear between kitchen and checkout without anyone seeing it. Working longer hours, pushing harder, asking the kitchen to "be more careful"—that doesn't close the gap. Measuring it does. Restaurant consulting that discovers where that margin goes and how to recover it is the difference between a business that generates cash and one that only generates activity.
What a bespoke consulting engagement delivers is the transformation of a business that depends on the owner's daily judgment into one that runs on system. That means diagnosing the real numbers (what factors in, what is lost, where true margin lives), building a Restaurant Model Canvas tailored to the operation, establishing Prime Cost and unit economics as compass, designing technical specifications and standard recipes that can be replicated in each shift and location, implementing written processes that the team can execute without you, and generating a dashboard that shows EBITDA per unit in real time. The MASTERESTAURANT methodology has proven implementable immediately in real operations. What is delivered doesn't get filed: it gets implemented the following week because it's built to work in actual market conditions, not theory.
When a consultant has sat through thousands of restaurant cash closings across 43 countries, he recognizes patterns that no software captures and theory doesn't contemplate. That matters: it saves years of trial-and-error for a business that already bills and cannot afford to be wrong.
The return is concrete: margin recovered and defended with metrics that prove it's sustainable; costs under control because they're measured against standard, not guesswork; consistency in each shift and each operation because processes are written and the team knows what to expect; a team trained in the logic of the business, not just tasks; decisions made with data, not gut feel; and a business ready to grow when expansion is a strategic decision backed by numbers, not a bet. The owner stops being the person who must be everywhere for nothing to fall apart.

All Uruguay as a market
Why All Uruguay is a market for restaurants and hospitality businesses
The restaurant ecosystem has clear geography: in Montevideo, high-ticket consumption concentrates in Punta Carretas, Pocitos and Malvín, where competition between similar-concept establishments is fierce and diners demand consistency. The Old City and downtown capture corporate and leisure tourism—those guests want experience and will pay for it, but expect professionalism in every detail. The interior has more price-sensitive local consumption, with diners who value fresh ingredients and authentic proposals. In all zones, rent cost is significant, kitchen staff turnover is high and frequent, and margins on inputs are tight due to competition. The diner here is demanding: inconsistency is not an option.
Margin erodes through very specific local factors: seasonality concentrates billing in summer and creates fixed costs without revenue justification in winter; staff turnover forces constant training without permanence guarantee; input suppliers have little room for price variation, so savings must come from operational efficiency, not negotiation; and competitive pressure by zone lowers average ticket or inflates promotion costs to justify presence.

The expert restaurant and hospitality consultant
Twenty years of real operations, not theory
There are consultants who have read about restaurants and consultants who have stood inside one at nine on a Friday night. Diego F Parra is the second kind: engineer and C-Suite consultant with two decades creating, rescuing and expanding restaurants, franchises, dark kitchens and HORECA and hospitality groups across four continents, with payrolls signed, leases negotiated and expansions closed in operations worth hundreds of millions of dollars.
That experience was distilled into the MASTERESTAURANT® methodology, applied today by 8,400+ restaurants across 43 countries, and into its TOOLKIT: MTIE, Gastronomic Radar, Standard Recipe Generator, Tech Sheets and KPI Dashboard. Tools, not slides.
The picture is completed by 3 ISBN-registered books, including «De esclavo a dueño», the industry's leading podcast, the largest bilingual community of owners, chefs and operations directors in the region (65M+ views per year as @masterestaurant) and a place among the top Latino restaurant operations experts globally. Restaurant consulting with its own doctrine, not generic frameworks
Expert restaurant and hospitality consulting is not solved with management theory borrowed from another industry. It is solved with hospitality engineering: Prime Cost under control, theoretical versus actual cost, waste measured, standard recipes, written processes and indicators leadership reviews every week. Every engagement starts from the Restaurant Model Canvas: the whole business model is diagnosed, priorities are ranked by their impact on margin, and the team is left with its own instruments to sustain the results once the consulting ends. Decisions stop being bets: they are made on data. The method is the same for an independent restaurant, a chain or a hospitality group.

FAQ
Frequently asked questions
How do I know the margin we're losing is where you say it is, and not just that the kitchen is expensive?
A theoretical vs. actual cost audit shows exactly where money disappears: what waste is normal, what product loss is disposal vs. spoilage, which inputs reach the plate and which don't. That shows in precise technical specs and recipe tracking. If the kitchen is expensive, we'll know by name—not intuition, measurement. Once you see the number, you can decide: adjust the procedure, change the ingredient, or change the selling price.
We operate two locations. Is restaurant consulting worthwhile if we only have two establishments?
Two restaurants with consistent operation justify a methodology that unifies standards. The benefit is that both use the same recipe, same cost controls, same indicator system. That means the team cross-learns, reduces training curve with each new hire, and you're not consulted on every decision because a standard exists. If you later grow to three or four, the structure is there. Few locations don't define profitability: system does.
When is the right time to open the next site?
When the model survives repetition: written processes, standard recipes the team follows, Prime Cost defended and EBITDA per unit in plain sight. Opening before that multiplies the problem, not the turnover.
What is Prime Cost and why insist on it?
It is food and beverage cost plus labour cost. It is the figure that moves fastest and decides the most margin in a restaurant, and most operations know it a month late.
What is the difference between theoretical and actual cost?
Theoretical is what dishes should cost according to the technical sheet; actual is what they cost. The gap is waste, uncontrolled portioning or badly negotiated purchasing, and until it is measured it cannot be fixed.
Does this apply to a hotel or only to restaurants?
It applies to the food and beverage side of a hotel operation, with its own unit economics. If you run a full hotel group, the hospitality-groups service is the right one.
What if my problem is the team, not the numbers?
It is usually both. A team without written processes or indicators does not fail on attitude: it fails because nobody told it what its good work is measured against.
